HVAC summer call volume: the three-line phone for July
What summer does to HVAC call volume, with the data, and the three-line phone setup (office, overflow, on-call) so no July caller hears voicemail.
Summer HVAC call volume doesn't rise by a percentage. It arrives in bursts. ServiceTitan's heat wave data from about 800 shops shows 20% more calls and 55% more revenue per day while the heat holds, and the calls move into evenings and weekends. You can't hire for that week. You can route for it: three lines, office, overflow and on-call, set in your carrier's menu, so nobody gets voicemail in July.
I'm a plumber by trade, not an HVAC tech, and I build phone and follow-up systems for trade businesses. I'll write this for one owner. Round Rock, Texas, two vans, a dispatcher who is also the bookkeeper, and a July where the phone is the busiest tool in the shop. UK readers: your heat wave is shorter, your codes are different, and the setup is the same. I'll mark the paragraphs that are yours.
What summer actually does to HVAC call volume
Two things happen at once, and the second one is the one that hurts.
The first is volume. ServiceTitan looked at three summers, 2019 to 2021, across roughly 800 HVAC shops, and defined a heat wave as two or more days when it was unusually hot for the area and didn't cool off at night. During one, calls per day rose 20%, jobs 25% and daily revenue 55%. The first heat wave of the season was worth a 90% bump. By the fifth it was 20%. The first hot week is the one your phone has to be ready for. The South came in at 40% against the Northwest's 120%, which I read as: a Texas shop is already busy in May, so the wave lands on a full board.
The second is timing. In ServiceTitan's 2025 call data, 14.1% of inbound calls to residential HVAC shops in June arrived outside Monday to Friday, 8am to 5pm. In October it was 9.8%. Weekday evenings peaked in June, weekends peaked in August, and the heaviest window was 5pm to 9pm, with a second bump from 6am to 8am. That's the hour your dispatcher has gone home and your techs are still on a roof.
For Texas, put a calendar on that. The National Weather Service in Fort Worth puts DFW's average first 100-degree day on July 1 and the last on August 27. The record is 71 such days, in 2011. Samsara's trip data, 65 million HVAC service trips, has Texas leading every state in service volume per vehicle.
Here's how most shops meet it. In a ServiceTitan survey from 2016, nearly 65% said the existing team just works longer hours in high season. Only 20% add staff. I doubt that's moved. So the phone gets its worst week in the same week the people who answer it are most stretched. The result is voicemail. And a homeowner whose living room is 86 degrees with a baby in the house doesn't leave a voicemail. She calls the next name.
The three-line summer phone, in three sentences
Here's the system. Three lines, and I mean both phone lines and lines on the whiteboard, because if it doesn't fit on a whiteboard it won't survive July.
- Line one rings for twenty seconds, then leaves. Never voicemail.
- Line two answers every call line one leaves, asks five questions, and texts line three.
- Line three is a person with a clock. Ten minutes to acknowledge, or it climbs to the next name.
Line one is the number on the van. Line two is whoever catches what line one drops: an office manager's mobile, a human answering service, or an AI receptionist. Line three is the on-call tech, and behind them, you. The rule that holds it together is that every line has a next, and the last line is a person who is awake.
None of this needs a new number, a port, or a software project. It needs three settings and one sentence agreed with whoever is on call. I'll take them one at a time.
Line one: the office line rings for twenty seconds and then leaves
The office line's job in summer is to be answered by a person in hours, and to get out of the way fast when it can't be. The setting that does that is conditional call forwarding. It sends a call somewhere else only when the line is busy or nobody picks up.
On Verizon it's star 71 followed by the number you want calls to go to, and star 73 to switch it off. Their page says the phone rings three or four times first, and that there's no monthly fee on a current plan. Other carriers use other codes. Search your carrier's help for "conditional call forwarding", or set it from the phone's own call-forwarding screen.
For the UK, this paragraph is yours. BT Business lists the codes: 61 diverts calls not answered after 15 seconds, 67 diverts when you're engaged, 62 when the phone is switched off, and double hash 002 hash clears the lot. If you're a one-van F-gas engineer whose office line is your mobile, the divert on 61 is the whole of line one. Set it once in June and leave it.
Two rules I'd hold to. First, twenty seconds, or your carrier's nearest setting, not forty. Four rings is enough for a dispatcher to grab the handset. It isn't long enough for a caller at 100 degrees to give up. Second, leave the forward on all summer. In hours it's overflow. After 5pm it's everything, twenty seconds late, which is the price of nobody having to remember a code at closing time. If your office number is a business VoIP line with a schedule, use the schedule instead and skip the delay.
Then test it. Ring the office from your own mobile while the dispatcher is on another call. If you hear the voicemail greeting, line one isn't done.
Line two catches, qualifies and hands off, and that's all it does
Line two is where the missed call becomes a message. What answers it is your choice. I wrote the cost per call comparison already, so only the July part here: a human answering service is a shared pool, and the heat dome over Round Rock is over Georgetown and Pflugerville too, so every HVAC client that service has is ringing in the same hour. An AI receptionist doesn't queue. Housecall Pro's survey of 1,040 homeowners in October 2025 found 53% comfortable with AI handling the first contact. The other 47% are why a human has to be one sentence away.
Whatever answers line two, it asks five questions and no more:
- What's it doing? In the caller's words. "Running but blowing warm" and "outdoor unit dead and silent" are different jobs.
- Where? Street, city, and which side of I-35.
- How hot is it inside, and who's in the house? The National Weather Service lists infants and young children, older adults, people with chronic conditions and pregnant women as the groups heat hurts first. "Anyone at home who can't take the heat: a baby, an older relative, someone unwell?" gets you the answer without a medical interview.
- Existing customer or new? It changes who calls back first, and what they already know about the system.
- The number, read back. Caller ID is wrong more often than you'd think, and a wrong digit is a missed call with extra steps.
Then it texts line three, in that order, with the time the call came in. The shape is the same as the five questions for an emergency plumbing call, because the caller's state is the same: hot, scared, and about to dial the next name.
Here's what line two does not do, and I say this as someone who builds it. It doesn't book a slot, because it doesn't know where the vans are. It doesn't promise a time. It doesn't decide that the nursery with no air is more urgent than the walk-in cooler at the restaurant. It catches, it qualifies, it hands off. Line three is a person with a clock
Line three is the on-call tech, and it's the line most shops never write down. The text from line two lands on their phone. Then what?
Write the sentence. Mine would be: "On-call acknowledges every handoff text within ten minutes, by replying or by calling the customer. At ten minutes it goes to the owner. At twenty it goes to the dispatcher's mobile." That's the whole policy. The clock is what makes voicemail impossible, because a text nobody answers is voicemail with a different name.
Line three also makes the one decision the machine can't. It reads the five answers and decides: go now, go at 6am, or ring back and talk it through. A dead system with an infant in the house at 9pm goes now. A unit "not keeping up" in a house that's warm but bearable, with two healthy adults, can hear "first thing tomorrow, and here's what to do tonight" from a person who means it. That judgment is the job. The system exists so the person making it has the facts, and is awake.
Two more settings on line three. The on-call phone gets a ringtone for handoff texts that can wake someone. And when the tech is in an attic with no signal, the clock still runs, which is why the second name on the list exists.
The maths for a two-van shop in Round Rock
Say your office takes 30 calls a day in a normal week. A heat wave adds 20% by ServiceTitan's figure, so call it 36. One in seven arrives outside hours, using the June share, so five a day land when nobody's at the desk. Add four more that rang out in hours because the dispatcher was already on a call. Nine calls a day at risk.
Treat one in three as a job you'd have won. That's three jobs a day. Fixr puts the average AC repair at $375, with most jobs between $250 and $700, so call it $375. Three jobs at $375 is $1,125 a day. Over a ten-day heat wave, $11,250. Over DFW's average 100-degree season, July 1 to August 27, with, say, twenty days like that, it's $22,500 that never reached an invoice.
That's repairs only. The emergency call-out, which Fixr puts at two to three times the normal hourly rate, and the changeout that follows a compressor that's done, aren't in it.
For a UK firm, say a five-day heat wave, two jobs a day lost, and call the average repair £280. That's £2,800, in a week where the vans were already full. Run your own numbers in the calculator. The inputs are your daily calls, your close rate, and your ticket.
Now the other side. Line one costs nothing. Line three costs a sentence and a ringtone. Line two is the only line with a price, and the comparison post has the vendors' figures. If your phone rings eight times a day and you answer seven, keep your money. This is for the shop where July turns the phone into the leak.
What the system can't do, and what to do this week
The honest limits. The three lines can't add a van. If you're two crews behind on a Wednesday in July, every caught call is a promise you have to keep on Thursday, and line three has to say so. Line two can go down, and when it does, calls fall back to line one's voicemail, the one outcome the system exists to prevent, so test the forward weekly and know who to ring when it breaks. And an AI on line two will get a Texas street name wrong sometimes, which is why the number is read back and the tech rings before driving.

- Pull the call log for your hottest week this summer. Count calls in, calls answered, and calls after 5pm. The gap is the leak.
- Set the ring timer to twenty seconds and switch on conditional forwarding to whatever line two is today, even if that's your own mobile. Test it from another phone.
- Write the line-three sentence and the two names behind it. Put it on the whiteboard.
- Decide what line two should be by next June: the office manager's phone, a human service, or a receptionist that doesn't queue.

The bigger change is timing: 14.1% of June calls arrived outside business hours in 2025, against 9.8% in October, mostly between 5pm and 9pm. Plan for the hour, not the average.
What is conditional call forwarding and how do I set it up?
It forwards a call only when your line is busy or nobody answers, so the office still gets first go. On Verizon you dial star 71 and the number, and star 73 to switch it off. In the UK, BT Business lists code 61 for unanswered calls after 15 seconds, 67 when engaged and 62 when the phone is switched off, and double hash 002 hash to clear every divert. Test it from another phone before you trust it.
Should the AI receptionist dispatch the on-call tech in an emergency?
No. It should ask the five questions, text the on-call tech the answers and the time the call came in, and stop. It doesn't know where the vans are, how far behind Wednesday already is, or whether the caller's grandmother matters more than a restaurant's walk-in cooler tonight. A person decides that, on a ten-minute clock. The receptionist's job is to make sure that person has the facts and is awake.
Will customers hang up on an AI receptionist during a heat wave?
Some will. Housecall Pro's October 2025 survey of 1,040 US homeowners found 53% comfortable with AI handling the first contact, which leaves a large minority who'd rather hear a person. In July the honest comparison isn't AI versus a person. It's AI versus voicemail or a queue, because a human service's agents are shared with every other HVAC client under the same heat dome. Keep the script short, read the number back, and get a human on the line fast.
Do I need a new phone number or a port to set this up?
No. The three-line phone runs on the number you already have. Line one is a carrier setting, conditional call forwarding, which Verizon for one includes at no monthly fee on current plans. Line two is any number that can take the forwarded call: a mobile, an answering service or an AI receptionist. Line three is a text to the on-call tech and a sentence about who's next. Nothing ports, and nothing changes on the van.
