AI vs human answering services: cost and capacity
Compare answering-service costs, peak demand and human handoffs, with HVAC as a worked example rather than a universal workload.
The choice between AI and a human answering service depends on demand, complexity and the handoff. This article uses seasonal HVAC calls to make that comparison concrete. Its industry figures describe that example, not every business.
A human answering service is a person taking a message and sending it on. An AI receptionist is software that answers on the first ring, finds out what the job is, where it is and how urgent, then texts you within minutes. Which one you want depends on three things: how many calls land in your worst hour, what the caller needs to hear, and who acts on the message once it arrives.
I'll write this for one owner. Round Rock, Texas. Two vans, a heat dome parked over Williamson County, 40 calls a day and a third of them ringing out because your arm is inside a condenser. Quotes go out late. Invoices get done at 11pm. If that's you, read on. If your phone rings six times a day and you answer five, keep your money.

The table hides the real difference. Both take a message. What matters is what's in it and how fast it moves. "Mrs Alvarez called about her AC, please call back" is a lead you still have to qualify. "No cool air, outdoor unit hums, fan not turning, 1204 Oak Creek Dr, two kids under five, indoor 86F, call back 512 555 0148" is a job you can price in your head before you dial. The first can sit in a portal for an hour. The second is on your phone before the caller has put hers down.
The other objection I hear is that callers won't talk to a machine. Some won't. Housecall Pro's survey of 1,040 US homeowners in October 2025 found 53% comfortable with AI handling the first contact. The rest are why the script matters, and why a human has to be one sentence away.
The summer spike is where a human service queues
An answering service is a shared pool of people. That's how it's affordable. On a mild Tuesday in October that works fine. But the heat dome sitting on Round Rock is also sitting on Georgetown, Pflugerville and Austin. Every HVAC client that service has is ringing in the same hour. No service staffs for the worst hour of the year. So callers hold. And a homeowner at 86 degrees indoors with a baby in the house does not hold. She hangs up and calls the next name.
ServiceTitan's 2025 data on residential HVAC shops shows 14.1% of inbound calls arriving outside business hours in June, against 9.8% in October, with the biggest concentration between 5pm and 9pm. So summer doesn't just bring more calls. It moves them to the hours when you're least able to answer. Samsara's trip data across 65 million HVAC service trips found Maine technicians completed 374% more trips per vehicle in the June 2025 heat wave than in June 2024. That's not a busy month. That's a month's work arriving in a week.
An AI doesn't queue. Ten calls in the same minute get the same answer as one, because there's no pool to run out of. The constraint moves to you: ten texts in an hour is a lot to act on. But ten texts you can triage from the cab is a different problem from ten strangers deciding you don't pick up.
Here's what a hold costs, in your numbers. Suppose the heat wave brings 40 calls a day and a third of them hang up in a queue or ring out. That's 13 calls. Treat one in three as a job you'd have won, so four jobs. Call the average repair ticket $400 (about £300). That's $1,600 a day. If the spike lasts ten days, that's $16,000 that never shows up on an invoice, because you never sent one. Run your own figures in the calculator.
The handoff is the product, so here's what a good one contains
Whatever answers your phone, you're buying the message. It needs six things before it's worth the interruption:
- The job, in the caller's words. "AC running, air not cold, outdoor unit humming." Not "HVAC issue".
- The address. Street and city. Round Rock and Hutto are twenty minutes apart at 4pm.
- Urgency, with a reason. Indoor temperature. Anyone elderly, an infant, a medical need. A walk-in cooler on a commercial account.
- The callback number, read back. Caller ID is wrong more often than you'd think.
- New or existing customer. Changes who you call first.
- The time the call came in. So you know how long she's been waiting.
Mine does that. It does not book. I'm asked about this on every call: it doesn't book because it doesn't know where your vans are. A 2pm slot in Hutto is a promise. Booking it while both vans are on a changeout in Cedar Park is a promise you'll break, and the customer remembers the broken promise, not the fast answer. Dispatch is a live judgment made with the board in front of you. The AI's job is to make your callback a forty-second call instead of a fishing trip. Catch, qualify, hand off. Cost per call: the maths from the vendors' own pages
These prices are from the vendors' public pages as I read them in September 2026. They'll move. The method won't: take the plan price, divide by the calls it covers, add what the plan leaves out. For minute-billed services, assume a four-minute call, about what a qualifying call takes when the caller is stressed. Say you take 300 calls a month. UK readers: the names on the invoice change, the shape of the maths doesn't.
AnswerConnect sells real people, 24/7, by the minute. Their Growth plan is $395 a month for 300 minutes. At four minutes a call that's 75 calls, or $5.27 each. For your 300 calls you'd need 1,200 minutes, and their 1,200-minute plan is $1,625 a month: $5.42 a call. Every interaction is rounded up to the nearest minute, so three minutes ten seconds bills as four.
Ruby is the premium end. Their pricing page lists 500 receptionist minutes for $1,725 a month, which is $13.80 a call at four minutes. For 300 calls you'd be into their larger tiers: the 1,000-minute plan at $3,350 plus 200 overage minutes at $3.65 is about $4,080, or $13.60 a call.
Smith.ai's human receptionists bill per call, not per minute, and the 2am call costs the same as the 2pm one. Their Pro plan is $2,100 for 300 calls, so $7.00 a call, plus $0.50 a call if you want the message by SMS. Call it $7.50. Calls past 300 are $8.50 each.
The same company's AI receptionist is a different animal. Their Enterprise tier is $500 a month for 300 calls, which they put at $1.67 a call. Same firm, same phone line, roughly a quarter of the human price.
Goodcall bills by unique caller, not by call or minute. Their Growth plan is $129 a month for 250 unique customers, then $0.50 for each one after. Suppose your 300 calls come from 300 different numbers: $129 plus $25 is $154, about $0.51 a call. A caller who hangs up without speaking isn't counted, and the same customer calling three times counts once.
Now mine, and I'll be straight about what I won't say. My builds start at $4,500, fixed scope, fixed price, quoted before I start. The monthly fee is quoted with the build, and I won't put a per-call figure here that pretends otherwise. What the build pays for is a script written from real call transcripts, the handoff text set up the way your dispatcher wants it, a fallback route to your existing line, and me on the phone when something breaks. Which one, for your shop
- Under about eight calls a day, and you answer most of them. Answer it yourself and call back within the hour. Don't buy anything.
- Seasonal spikes with a quiet shoulder. AI. You're paying for the hour that breaks, not the average day. A human service prices you on the average and queues you on the peak.
- You have a dispatcher or an office manager. Keep them on the phone in hours. AI takes overflow and after-hours, and the handoff text goes to the dispatcher's phone, not yours.
- Your callers need a person to hear them. A property manager with a contract dispute. A customer with a complaint. A human service, or you. Not AI.
- You need the appointment booked on the call. Not mine, by design. A human service with calendar access will do it for a per-call fee, and you'll live with the double-bookings, because they don't know where the vans are either. A CSR with the dispatch board in front of them will do it properly.
What I'm doing about it, and what you can do this week

This week, do one thing. Pull your call log for the hottest week this summer and count three numbers: calls in, calls answered, and calls after 5pm. If the gap between the first two is bigger than your vans can explain, you've found the leak. If you want a second pair of eyes on those three numbers, book a growth call. How much does an answering service cost for an HVAC company?

At a four-minute call that works out to roughly $5 to $14 a call for a person. AI receptionists on the same vendors' pages land between about $0.50 and $2 a call. Can an AI receptionist handle a heat wave?
Yes, and this is where it beats a human service. An AI answers every call at once because there's no pool of agents to run out of, so ten calls in the same minute all get picked up. The limit moves to you, because someone still has to act on ten texts. A human answering service shares its agents across every client it has, and in a regional heat wave every HVAC client rings at the same time. So callers hold, and hot callers don't hold for long.
Will customers hang up on an AI?
Some will, and the script has to make that rare. Housecall Pro's October 2025 survey of 1,040 US homeowners found 53% comfortable with AI handling the first contact, and nearly every homeowner said speed influences who they hire. What the caller is judging is whether the phone got answered and whether the questions made sense, not whether the voice was human. A fast answer beats a slow person, and a slow person beats voicemail.
Does the AI book the appointment?
No, by design. It doesn't know where your vans are, what the last job ran over by, or which tech has the recovery machine on board. Booking a slot without that is a promise you'll break. The AI finds out the job, the address, the urgency and the callback number, texts it to you or your dispatcher, and you book it with the board in front of you. If you need booking on the call itself, you need a person with your calendar, not my AI.
What happens to calls if the AI goes down?
They have to land somewhere, and that has to be built, not promised. I don't ship a build without a fallback route: if the AI doesn't pick up, the call forwards to your existing voicemail or a line you name, and you get an alert. Software goes down. Telephony goes down. Ask any vendor what happens to a call in that minute, and if the answer is a shrug, walk.
